Embedded Engineering for a Sports-Tech SaaS Launch

A seeded sports tech startup had a well-defined vision for an end-to-end academy and club management platform, but no engineering infrastructure to execute it.

The founding team needed to move from concept to testable product quickly, with a seed round contingent on demonstrating a functional, multi-module system to investors. Speed and credibility were non-negotiable.

Engagement Model:

Embedded Pod

Team:

  • 2 Senior Tech Leads
  • 3 Full Stack Engineers
  • 1 product designer

Stack:

React, Node.js, Express

Timeline: 7 Months

  • MVP delivered in under 4 weeks
  • Modules Deliverd: 8

The Challenge:

The product required eight interdependent operational modules, complex enough that a phased build strategy was essential. The client needed an MVP in weeks, not months, to begin live testing with youth academies before scaling to professional clubs and league organisations.

Sequencing the roadmap correctly, under that time pressure, with no existing engineering team, was the core problem to solve.

The Approach:

Promade deployed an Embedded Pod of six: two senior tech leads, three full-stack engineers, and a partnered product designer. The team prioritised a React and Node.js/Express architecture to support rapid iteration while maintaining a clean foundation for later scale.

Within three to four weeks:

  • The team delivered a functional POC and MVP scoped to the highest-priority, metric-bound features, sufficient for structured academy-level testing.
  • Over the following months, the team completed all eight modules in sequential builds, incorporating live feedback from each testing stage into the next development cycle.

The Outcome:

The complete V1 platform was delivered within seven months, covering all eight operational modules across academy administration, club management, and performance workflows.

The phased delivery approach allowed the client to conduct live testing at progressive scale, from youth academies through to professional club environments, generating real usage data ahead of investor conversations.

The finished product directly supported the client's seed round campaign, providing both a functional demonstration and a credible technical foundation for investor due diligence.

Highlights:

1- What we built: We developed the complete SportNex MVP, a multi-tenant academy management platform covering onboarding, operations, scheduling, payments, and core administrative workflows. The system was built module-by-module in close collaboration with the design pod, following a full-stack product delivery model.

2- Key challenges: The platform needed to support over 50 academies across MENA and Germany, handle multi-tenant architecture, and be stable enough for live trials, all within a three-week delivery window. Managing complexity, scale, and speed simultaneously was critical.

3- Round up: The MVP was successfully delivered within three weeks and deployed for live academy trials. The engagement validated product assumptions, uncovered operational edge cases, and positioned the client to refine the platform before commercial rollout.
